Automated Loyalty & Win-Back Campaign System for a Regional Coffee Shop Chain

Overview

Built an automated loyalty and win-back system for a regional coffee shop chain that had a punch-card loyalty program but no way to re-engage customers who quietly stopped coming in. The system tracks purchase frequency per customer through the chain's point-of-sale integration and automatically sends a personalized offer when a regular customer hasn't visited in longer than their usual pattern. Loyalty rewards are tracked digitally instead of on paper cards that customers regularly lost or forgot to bring. The win-back offers were tuned to be modest enough to protect margin while still being compelling enough to bring lapsed customers back. A regional coffee shop chain's punch-card loyalty program gave it no way to notice, or re-engage, customers who quietly stopped coming in. We built an automated system tracking purchase frequency through the chain's POS integration, sending a personalized win-back offer when a regular customer's visit pattern breaks, with rewards tracked digitally instead of on easily-lost paper cards. We analyzed historical POS data to define what a normal visit pattern looked like per customer segment before setting win-back trigger thresholds. Offer messaging and incentive size were tested against a control group for one month before rolling out chain-wide. The chain brought back an estimated 18% of lapsed regular customers within the first quarter, recovering revenue that had previously been lost silently with no follow-up at all.
